By then you have spoken to three or four companies, liked two, and all that is left to decide is price and timeline. If the wrong partner made it that far, the document will not warn you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What separates one <a href=\"https:\/\/integrity-ux.com.br\/en\/gerenciamento-e-arquitetura-de-dados\/\">data management and architecture<\/a> partner from another happens well before that, and almost always in the first conversation. Except that the signal is not in what you ask. It is in what they ask.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The first conversation is a diagnosis, not a pitch<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Anyone looking for a data partner already has a pain. The month-end close that runs late, the report each area calculates differently, the number that arrives after the decision that depended on it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Having the pain, however, is not the same as being able to describe it. That is nobody's fault: the person who feels the problem is usually two or three steps away from where it starts. The director notices that the close is late. The cause may be an integration that fails silently, a field that three systems fill in differently, or a spreadsheet someone has been reconciling by hand since 2019 and that nobody ever documented.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is why the first meeting is not for presenting a solution. <strong>It is for finding out what the real problem is.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And that is the consultancy's job, not yours. You do not need to arrive with the diagnosis ready. If you did, you would not need the consultancy.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What a good first conversation looks like<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Someone who knows how to run a diagnosis listens more than they talk. And when they talk, they ask.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Good questions usually sound tangential. Who performs that reconciliation today, and how long it takes. What happens when the source is late, and who notices first. How many versions of that same indicator exist in the company, and which one reaches the board. What decision was made last year with a number that later turned out to be wrong.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of those ask about technology. All of them change the design of the solution.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An experienced consultant also goes after what you did not mention, because it did not seem relevant. The report one area keeps on the side. The system nobody can stop, which is why it was left out of scope. That manual process that became routine and stopped being seen as a problem. In data projects, it is almost always one of those that decides the timeline.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Every piece of information counts at this stage<\/strong>, including the kind that seems too small to be worth saying.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The clearest warning sign is rushing to talk about technology<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">If in the first meeting someone already tells you which platform you are going to use, that person is not solving your problem. They are fitting your problem into what they already sell.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Databricks, Snowflake, Fabric, BigQuery, dbt, Airflow. They all work. There is more than one technically correct path for practically any scenario, and the difference between them is not which is best on paper: it is which one fits your sources, your volume, your team and what you can afford to keep running two years from now.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of that is known in the first hour of conversation. Whoever answers before knowing is guessing, or selling.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Technical competence, by the way, separates less than it seems. Every serious company in the market masters those tools, and they all show the same certifications. That serves to rule out whoever lacks it, not to choose among those who have it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why the diagnosis decides the cost<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">There is a direct relationship, and one rarely discussed, between the quality of the diagnosis and the bill that arrives at the end.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Architecture designed on a shallow understanding tends to be oversized, because when in doubt people buy slack. Or undersized, and then the cost shows up later, as rework. Both are expensive, and the second also costs trust: when the first delivery does not solve what hurt, the next conversation already starts uphill.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Understanding the problem first is not methodological fussiness. It is what allows you to choose the simplest solution that works, which is almost always the cheapest to operate as well.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What to bring to the first conversation<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">You do not need finished material, and you do not need all of it. But a few things shorten the path considerably, even when incomplete:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The list of sources you know about<\/strong>, even if some are missing. ERP, departmental systems, spreadsheets that turned into systems. Missing some is normal, and what is missing tends to surface in the conversation itself.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>A concrete example of a decision that stalled for lack of data.<\/strong> A real case is worth more than any generic description of the problem, because it carries the real constraints with it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Who, on your side, will live with the result.<\/strong> It is not always whoever is in the meeting. Knowing this from the start changes the design.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If the consultancy asks for none of this and carries on with the conversation anyway, that is a data point about them.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Three warning signs<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The solution arrives before the questions.<\/strong> Covered above, and it is the most common one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Nobody mentions what can go wrong.<\/strong> Data projects run into sources with no owner, fields filled in three different ways, legacy systems that cannot be stopped. Whoever does not bring this up in the initial conversation will bring it up in the first status meeting, when it is already your problem too.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>There is nothing about what comes after.<\/strong> Who will operate it, who documents it, who on your team learns to work with it. When that shows up as \u201ctraining\u201d at the end of the schedule, it is what gets cut when the deadline tightens.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">When to ask for the proposal<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">When you can answer three things without consulting anyone: what business problem the project solves, who on your team will run it after the consultancy leaves, and how much the operation will cost per month next year.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If the consultancy did the diagnosis properly, you will be able to answer all three. And, more telling than that, you will probably describe your problem differently from how you described it when the conversation started.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If any of them is still open, one more conversation costs less than the wrong contract.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Frequently Asked Questions<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">Should the consultancy charge for the initial diagnosis?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The understanding conversation is not charged for, and that is standard practice in the market. What varies is the next step: the technical assessment in your environment, with a survey of sources, data quality analysis and design of alternatives. Some consultancies treat it as a paid project, others absorb it as a commercial investment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At Integrity-UX the first conversation is never charged for and, depending on the project, the assessment in the client's environment is also done at no cost.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What matters to you, with any supplier, is knowing before you agree which of the two models is on the table, and what stays with you at the end: a report you can take to another company for review, or a presentation that only makes sense if the project continues with whoever made it.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">What if I cannot explain my problem properly?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">That is the most common case, and it is not an obstacle. Turning the pain into a describable problem is precisely the consultancy's first job. If the conversation requires you to arrive with the diagnosis ready, the roles are reversed.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Should I choose a consultancy that specialises in my industry?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">It helps, but it weighs less than it seems. What changes the project most is the volume of data, the number and state of the sources and the degree of dependency on legacy systems. A consultancy that solved a similar problem in another industry is usually a better choice than one that knows your industry and has never dealt with your complexity.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Does it matter if the partner has cloud provider certifications?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">It matters as a floor. Certification shows the team studied the platform, not that it has already operated yours. Ask how many environments they keep in production on that provider today, and for how long. The partnership tier is public as well: Microsoft, for instance, keeps an <a href=\"https:\/\/azure.microsoft.com\/pt-br\/partners\">official partner directory<\/a> where you can check.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Is it worth contracting a proof of concept before the project?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">It is worth it when the doubt is genuinely technical, for example whether a given architecture holds your volume. It is not worth it as a trial period for the supplier, because a successful PoC in a small scope says little about delivery at scale.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">How do I avoid supplier lock-in?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">By requiring, in the contract, documentation in open formats, code in your own repository and at least one person from your team involved in every delivery. Lock-in is rarely imposed. Almost always it settles in because nobody on the inside followed along.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">How long does a data architecture project take?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">It depends on the number of sources and their state, and any deadline given before seeing that is a guess. What you can demand is incremental delivery: something in use early on, however small.
