This is an order-of-magnitude estimate, not a measurement of your operation. The stockout rate is measured as a percentage of missing items and is applied here to revenue, which are different bases. That can overstate the loss, because an item missing for one afternoon did not lose a full month of sales, and it can understate it, because stockouts concentrate in the fastest-moving items. It is meant to size the problem and open the conversation, not to set a figure in a proposal or a contract. The number for your own chain only comes from measuring your own data.

How the calculation works

  1. Chain's annual revenue: monthly revenue per store multiplied by the number of stores and by 12.
  2. Gross loss: annual revenue multiplied by the stockout rate.
  3. Effective loss: the gross loss multiplied by the share that actually becomes a lost sale. When the shopper switches brands, the chain keeps the revenue and loses margin, so that portion is left out.
  4. Recovery: the same calculation applied to the target reduction in percentage points.
  5. Independent cross-check: in the default configuration, the calculation comes to 4.3% of revenue. IHL Group, by a completely different route, estimates that stockouts cost around 4.1% of global retail sales. Two independent methods landing in the same place is what supports the order of magnitude.

The assumption is exposed on purpose. Any estimate of stockout loss depends on approximation, and it is better to debate the assumption than to debate a number nobody can trace.

How do you calculate the revenue lost to out-of-stocks?
The calculation has three factors: the chain's annual revenue, the out-of-stock rate weighted by sales, and the share of the shortage that does not turn into a sale of something else.
